AI for small business in Sri Lanka pays first in five places: WhatsApp follow-ups, invoice chasing, bookings, bookkeeping entry and website updates. The rule for buying is arithmetic rather than enthusiasm, because an AI agent at US$1,225 a month, LKR 402,700, only covers its own cost on labour alone if it removes about 985 staff hours a month, which is LKR 402,700 divided by a loaded services wage of about LKR 409 an hour, so you buy it for the hours you cannot hire at 11pm rather than the hours you can.

Picture a fifteen-person housewares business in Colombo 6. The shop shuts at seven, the staff go home, and the selling starts. Photographs of a dinner set go out on WhatsApp at half past nine, three customers ask about delivery to Kandy, one wants the blue one, and the owner is answering all of it herself at eleven at night. Nobody there is unproductive. The work simply arrives after the people have left.

Every US dollar figure below converts at LKR 328.75, the Central Bank of Sri Lanka’s indicative USD/LKR spot rate for 10 September 2026. This is commercial information, not legal, tax or financial advice.

The payback arithmetic in LKR, before anyone shows you a demo

Do the sum before the shopping. According to the Department of Census and Statistics’ Labour Force Survey Annual Report 2024, the mean monthly gross salary of a monthly-paid employee was LKR 58,292, rising to LKR 76,480 in urban areas and LKR 62,176 in the services sector. Load the services figure with the statutory employer costs, EPF at a minimum of 12% and ETF at 3%, and you get LKR 71,502 a month. Over a 175-hour month that is about LKR 409 an hour.

Now divide. An agent’s salary of US$1,225 a month is LKR 402,700. LKR 402,700 divided by LKR 409 is 984.6, so call it 985 staff hours a month. That is about 5.6 full-time months of a services employee. On urban wages of LKR 76,480, loaded the same way, the hourly rate is about LKR 503 and the threshold falls to roughly 800 hours, which is still four and a half people.

No fifteen-person business in Colombo is sitting on 985 hours of clerical work a month. So say the uncomfortable thing plainly: in Sri Lanka, AI does not pay through wage arbitrage. Labour here is not the expensive input. What is expensive is the hour that cannot be bought at LKR 409, which is the owner’s evening, the enquiry that arrives at 11pm, the appointment slot that goes empty, and the partner who is reconciling instead of advising. Automation earns its keep on revenue captured and senior time returned, and if a vendor sells you headcount savings, ask them to show the sum above.

Scale matters too. The Department of Census and Statistics’ Economic Census 2013/14 listing phase counted 1,019,681 non-agricultural establishments, 91.8% of them micro and 7.0% small, and the micro ones employed 44.6% of the 3,003,119 persons engaged. Most Sri Lankan businesses are very small, so the first automation has to work at the scale of one workflow and one reviewer, not a transformation programme.

WhatsApp follow-ups, the workflow that earns after closing time

This is the one that pays first, because it is the one where the money is being lost while everybody sleeps. An agent connected to the business number reads the incoming message, answers stock, price, delivery and opening-hours questions from a written list, and drafts anything it is unsure of.

The approval step: anything containing a price change, a discount, a delivery promise or a complaint goes to a named person as a draft, and until that person taps approve, nothing is sent. Meta’s own rules help here. On the WhatsApp Business Platform, pricing has been per message since 1 July 2025, service messages are free, and Sri Lanka moves to its own standalone rate card with lower utility and authentication rates from 1 October 2026. Meta publishes the rupee cost only inside a downloadable rate card, so we will not print a per-message figure we cannot verify on a public page. Ask your provider for the current Sri Lanka rate in writing before you sign.

Invoice chasing, where politeness on a schedule beats persistence

Nobody in a small business enjoys ringing a customer about money, so the reminder goes out late or not at all. An agent does not mind. It knows what is outstanding, drafts the reminder in the tone you wrote down, and escalates on a schedule you set.

The approval step: the first two reminders go out on a template you approved once, and anything beyond that, a payment plan, a discount, or a threat to stop supply, is drafted for the owner and sent only by the owner.

Bookings, the workflow that fills the empty slot

A clinic, a salon, a dentist or a service workshop loses money in a specific way: an appointment cancels at nine in the morning and nobody fills the slot. An agent confirms, reminds the day before, handles a reschedule, and offers the freed slot to the next person on the waiting list.

The approval step: the diary rules are yours, written down as opening hours, buffer times and who may not be double booked. Any clinical or professional judgement, including whether a patient should be seen sooner, stays with the practitioner.

Bookkeeping entry, the least glamorous and most reliable win

The census figure that should worry every owner is this one: only 25% of micro establishments recorded their financial transactions, against 74% of small ones. If your books are a shoebox, no software saves you. If they exist, an agent transcribes invoices and bank lines, matches what it can, and hands you a short list of exceptions.

Website and price updates, the small job that is always late

Prices change, a product goes out of stock, the festival hours are wrong, and the person who can edit the site is busy. An agent updates prices and stock, publishes the notice, and reports monthly on what people searched for.

The approval step: a staging preview and one approval before anything goes live on a public page. If a person in your office already does this in an hour a month, do not buy anything.

The two everyone asks for, and why they pay last

Almost every owner opens with the same two requests, and both belong at the end of the queue.

The first is a general chatbot on the website. It answers anything, which means it is accountable for nothing, and the questions your customers actually ask are already arriving on WhatsApp where you can see them. Automate the channel that carries revenue before the channel that carries curiosity.

The second is social media content. Generated posts are cheap to make and expensive to be wrong in public, they take more approval time per item than a WhatsApp reply, and they shorten no queue in your business. Both become sensible later.

The hours are our estimates from mapping work, not measurements of your business, and every row says no in the last column on purpose. Add the three conversation rows and one agent might clear 85 to 130 hours a month against a threshold of 985. The case for buying is never the hours by themselves.

How can a small business in Sri Lanka use AI?

The realistic uses are narrow and specific: answering WhatsApp enquiries out of hours, chasing overdue invoices on a schedule, confirming and rescheduling bookings, transcribing invoices and bank lines into the books, and updating prices on the website. Each one works only if a named person approves the output before it reaches a customer, which is the difference between automation and an expensive review queue.

What is the cheapest AI automation for a small business?

The cheapest useful start costs nothing beyond your time: the free WhatsApp Business app with saved replies, labels and a shared inbox, plus one page of written rules covering what staff may answer without asking. Buy software only after you have counted the hours a workflow takes for a full week, because a paid tool aimed at the wrong workflow is the most common waste we see.

Can AI reply to WhatsApp customers automatically in Sri Lanka?

Yes, through the WhatsApp Business Platform, which has charged per message since 1 July 2025, does not charge for service messages, and gives Sri Lanka its own rate card from 1 October 2026. The safe pattern is that routine answers on stock, price and opening hours go out automatically, while anything involving a discount, a delivery promise or a complaint is drafted and held until a named person approves it.

Is AI worth it for a business with five staff?

Usually not as a paid agent, because at the Department of Census and Statistics’ 2024 services wage of LKR 62,176 a month, loaded to about LKR 409 an hour, an agent at LKR 402,700 a month has to clear roughly 985 hours to cover itself on labour alone. A five-person business is better served by free tools, written rules and one afternoon of training, unless the work happens after hours and is costing you orders.

Do I need a developer to use AI in my business?

No for the first workflow, which is usually configuration rather than code, and yes once you want it connected to your accounting file, your booking system and your website with an audit trail. What you always need is the unglamorous part, a written rule for the task with worked examples and a named person who approves the output, and that is a management job rather than a technical one.
