AI for retail shops in Sri Lanka: the three jobs an agent takes off the counter

AI for retail in Sri Lanka: order confirmations, stock and price answers, and web shop updates, all behind an approver, at US$1,225 a month, LKR 402,700.

AI for retail in Sri Lanka takes three jobs off the counter and should be trusted with nothing else yet: order confirmations and status, stock and price answers from a written list, and keeping the web shop’s listings and prices current. Every one of them sits behind a named person who approves, and the whole lot carried by one AI agent is US$1,225 a month, LKR 402,700, against a loaded shop wage of about LKR 409 an hour.

A Colombo shop’s morning, counted

Picture a homeware and gift shop in Colombo 5, one branch, four staff, a website with a shopping cart and a marketplace storefront. It is a hypothetical business, not a client. On a Tuesday morning between eight and noon, the counter gets 46 incoming messages, and this count is hypothetical too, written to show the shape rather than to measure your shop.

Nineteen of them ask whether something is in stock. Eleven ask a price, usually of an item whose price on the website is three weeks old. Nine ask where an order is. Four are returns. Three are wholesale enquiries worth having. The three questions arrive on WhatsApp, through the website contact form and in a marketplace chat, and the person answering all three is also the person serving the customer standing at the counter.

Retail at this scale is the Sri Lankan economy, not a corner of it. The Department of Census and Statistics’ Economic Census 2013/14 listing phase counted 418,615 wholesale and retail trade establishments, 41.1% of all 1,019,681 non-agricultural establishments in the country, though only 25.6% of persons engaged, because these are small units. The same census found that 62.5% of establishments employed exactly one person. So AI for a small retail business has to work at the scale of one owner and one reviewer, not a transformation programme.

Orders and confirmations, the job to hand over first

Start here because the content never varies and the customer is already expecting the message. Somebody has paid or reserved something, so the confirmation goes out with the item, the amount, the delivery estimate and a reference. The status reply follows the same rule: it reads the order record, says where the parcel is, and says nothing else.

This is the one flow that is safe on every channel at once, because it is a fact rather than a judgement. We set out how the WhatsApp side of it is licensed, priced and approved in WhatsApp automation in Sri Lanka, and the short version is that a template is approved once and then runs, while anything off-template is drafted and held.

The marketplace is the one to watch. Daraz’s Sell on Daraz page tells sellers there is “no listing fee” and that “you don’t need to have a registered business to start selling on Daraz Sri Lanka”, but the commission structure itself sits behind the seller account, in Daraz University, rather than on a public page. We will not print a percentage we cannot verify in public. Open your own seller centre, read your category’s rate, and give the agent that number in writing before it quotes anybody a landed price.

Stock and price questions, where the written list does the work

Nineteen stock questions and eleven price questions is thirty judgements a morning, and almost none of them are hard. What makes them expensive is that they are unpredictable and they arrive while somebody is being served.

An agent handles these well only if two things are true. The stock position must exist somewhere it can read, whether that is a point-of-sale file, a spreadsheet updated nightly or the web shop’s own inventory. And there must be a written list saying what it may answer without asking: in stock or not, shelf price, delivery charge to a named district, opening hours, whether an item can be reserved.

Everything outside that list is drafted and held. A discount, a bulk price, a delivery promise with a date attached, a return, a complaint. The rule we write into every retail specification is one line: nothing that changes what a customer pays or when they get it goes out without a named person approving that exact message.

The web shop: listings, price changes and seasonal pages

This is the quiet loss. The shelf price changed in March, the website still says February, and every price question on WhatsApp exists because the site is wrong. A web shop that is out of date does not just fail to sell, it manufactures the messages that fill the morning.

The web agent’s job is narrow and dull, which is why it works. It writes and stages product listings, updates prices and stock status, builds the Avurudu or December pages before the week they are needed, and reports monthly in plain language on what people searched for and what is missing. The rule on the roster is the one that matters: every change is staged first, and nothing goes live until you approve it. That is the difference between a website that is maintained and a website that is edited by a robot.

AI product descriptions are the cheapest part of this and the part to be most careful with. A generated description that invents a material, a warranty or a size is a consumer problem, not a copywriting problem. Give the agent the specification sheet and let it write from that, and read the first thirty before you trust the next three hundred. The platform is not where the money goes. Shopify’s pricing page, read on 10 September 2026, lists Basic at US$25 a month, LKR 8,219, Grow at US$65, LKR 21,369, and Advanced at US$399, LKR 131,171, with lower rates on annual billing. Basic is about one fiftieth of an agent’s monthly salary. Ecommerce automation in Sri Lanka fails on the writing and the approving, not on the subscription.

The hours are our estimates from mapping work, not measurements of your shop. Four things never leave the owner: what a price is, what a discount is, what a delivery date is, and what happens when a customer is angry. Add supplier negotiation and anything about a person’s money that is not already agreed.

What it costs, in rupees

Now the comparison a shop owner actually wants. There is no usable published wage for a Sri Lankan shop assistant: PayScale’s Sri Lanka sales associate page was last updated on 17 September 2023, publishes no sample size, and spreads its range from LKR 20,000 to LKR 480,000 a year, which is too wide to divide by. So use the official figure instead. The Department of Census and Statistics’ Labour Force Survey Annual Report 2024 puts the mean monthly gross salary in services at LKR 62,176. Loaded with EPF at 12% and ETF at 3% that is LKR 71,502, about LKR 409 an hour over a 175-hour month.

LKR 402,700 divided by LKR 409 is roughly 985 staff hours a month. The table above adds to 73 to 128. No shop of four people contains 985 clerical hours, so this is not wage arbitrage and never was, the same arithmetic we ran across five workflows in AI for small business in Sri Lanka. It pays on the order confirmed at ten at night, the price that was right on the website in March, and the counter staff who got to serve the person in front of them.

What to do this week

Count before you buy. For five trading days write down every incoming message by channel, hour, what it asked for and who answered it. If stock and price questions are the biggest pile, your first job is the website, not a chatbot. If order status is the biggest pile, start on WhatsApp.

Then do the ugly one: open your web shop and check twenty prices against the shelf. However many are wrong is the size of the problem you are actually buying a solution to. How can a small retail shop in Sri Lanka use AI?

The three uses that repay a small shop are order confirmations and status updates, first-line answers on stock, price, delivery charge and opening hours from a written list, and keeping the web shop’s listings and prices current. Each one needs a named person approving anything that changes what a customer pays or when they get it, which is the difference between an agent and an unsupervised chatbot.

Can AI update my online shop?

Yes, and this is the strongest case in retail, because a web agent can write product listings from a specification sheet, change prices and stock status, build seasonal pages ahead of the season and report monthly on what visitors searched for. Can AI answer stock and price questions on WhatsApp?

It works with both, but the two need different treatment: a hosted shop like Shopify exposes products, prices and orders cleanly, while a marketplace holds the buyer relationship, sets the rules and publishes its commission structure inside the seller account rather than on a public page. Read your own category’s commission in your seller centre and give the agent that number in writing, because no automation should be quoting a landed price it cannot calculate.
